The complete playbook for PE operating partners looking to drive AI-powered value creation across their portfolio. Strategy, execution, and measurement.

This is the playbook I wish existed when I started working with PE firms on technology transformation. It is the distillation of everything I have learned across 75+ transactions, 8 AI agent deployments, and 20+ years of enterprise architecture.
The Thesis
AI is not a technology project—it is a value creation lever. PE firms that treat AI as an IT initiative will underperform. Firms that treat it as a portfolio strategy will outperform.
Phase 1: Portfolio Assessment (Weeks 1–4)
Objective: Score every portfolio company on AI readiness.
Use the AI Readiness Assessment framework (see my earlier post) across all companies. The goal is a heat map: which companies are ready, which need foundational work, and which are already ahead.
Microsoft tools:
- Microsoft Fabric — unified data assessment across the portfolio
- Power BI — portfolio-level dashboards and radar charts
- Azure Migrate — infrastructure discovery for companies not yet in cloud
Deliverable: Portfolio AI Readiness Report with prioritized action plans per company.
Phase 2: Quick Wins (Weeks 5–12)
Objective: Deploy 2–3 AI agents per company that generate measurable ROI within 90 days.
Target the highest-impact, lowest-risk use cases:
- Customer support automation (Copilot Studio + Teams)
- Document processing (Azure AI Document Intelligence + Power Automate)
- Knowledge management (Copilot for Microsoft 365)
Deliverable: ROI report per deployment with before/after metrics.
Phase 3: SaaS Displacement (Months 4–8)
Objective: Audit and consolidate the SaaS stack across the portfolio.
Run the SaaS Displacement Calculator (saasreset.com) for each company. Identify replacement candidates, model the savings, and execute the consolidation.
Microsoft tools:
- Power Platform — replace point solutions with low-code alternatives
- Copilot Studio — build agents that replace SaaS seat counts
- Microsoft Teams — consolidate communication tools
Deliverable: SaaS rationalization report with projected EBITDA impact.
Phase 4: Data-Driven Operations (Months 6–12)
Objective: Build the data infrastructure that enables continuous AI innovation.
- Microsoft Fabric for unified analytics
- Microsoft Entra ID for identity governance across the portfolio
- Azure AI for custom models and advanced use cases
Deliverable: Portfolio data strategy with governance framework.
Measurement
Every initiative is measured against three metrics:
- EBITDA impact — direct cost savings and revenue acceleration
- Time to value — weeks from inception to measurable ROI
- Adoption rate — percentage of target users actively using the tool
The Bottom Line
This playbook is not theoretical. Every phase, every tool recommendation, and every metric is drawn from real deployments. The PE firms that execute this playbook in 2026 will have a measurable competitive advantage at exit.
